Lead a debrief of our event, [EVENT_NAME]. Interview me one question at a time and wait for each answer: what was the goal and did we meet it; attendance and money numbers versus targets; what went well and why; what went wrong and why; surprises; volunteer and staff experience; attendee feedback I have; costs versus budget; and what we would do differently. My notes so far: [EVENT_NOTES]. After the interview, produce a debrief report with: summary of results in a table (target vs actual); five things to keep; five things to change, each with an owner and a deadline; a lessons learned paragraph; an updated checklist for next year based on what went wrong; and thank-you messages to volunteers, sponsors, and attendees (draft each in under 80 words). Use a blameless approach: focus on systems, not people. Ask me what I want the board to know. Keep each question short, summarize what you heard before moving on, and gently ask for a number whenever I describe a result in vague terms such as good turnout or too expensive.
