Design a monthly variance analysis workbook. Budget and actuals by line and month: [BUDGET_ACTUALS]. Materiality thresholds I use: [THRESHOLDS]. Audience: [AUDIENCE].

Define the layout: a data sheet, a calculation sheet with variance in amount and percent, favourable or unfavourable flags that account for income versus expense lines, and a commentary sheet. Provide formulas for monthly and year-to-date variances, a threshold flag, and a ranked list of the five largest variances. Add a template for commentary with three prompts per variance (what happened, why, what next). Include checks that totals reconcile to the source and a guide for presenting variances to a non-finance reader. Use only my numbers and flag any assumption.

Add a section on analysis technique. Break variances into price, volume and mix effects where the data allow, with an example using invented numbers for one revenue line. Provide a checklist for finding the real cause of a variance (timing, error, one-off, trend, genuine change), and a template for an escalation note when a variance exceeds the threshold twice in a row. Include a rule for forecasting the rest of the year after each month's actuals, and a guide to writing commentary that is specific, short and honest about what is not yet known.

Also add a section on setting up the workbook for handover: a front sheet that explains each tab, where to paste new data, the order of steps for month end, and who reviews. Provide a version log table, a list of checks to run before sending (totals agree, signs correct, flags working, commentary complete), and a template email of under 100 words that sends the pack with the three key messages. Include a rule for archiving each month's file and never overwriting the previous month.

Finally, add a ten-minute review script for the monthly meeting: three headline numbers, the two biggest variances, the one decision needed, and the action owners, so that the workbook leads to decisions and not only reporting.

Invented lines
Line | Budget | Actual | Variance | Flag
Revenue | 120,000 | 112,000 | -8,000 (-6.7%) | Unfavourable, over threshold 5%
Salaries | 60,000 | 61,200 | -1,200 | Unfavourable
Marketing | 10,000 | 7,500 | +2,500 | Favourable
Commentary prompts: What happened? Why? What next?
Revenue note: two large orders slipped to next month; confirm with sales.
Total variance: revenue -8,000, salaries -1,200, marketing +2,500, net -6,700 against budget. YTD view should show whether the revenue shortfall is growing.
